Fractional CMO

Fractional CMO for HR tech, and when it beats a full-time hire

A close look at fractional marketing leadership for HR software companies, from the weekly rhythm and engagement models to cost, ownership and the handoff to a full-time leader.

Fractional CMO for HR tech, and when it beats a full-time hire

In this post

At eleven at night an HR tech founder finally opens the CMO job posting she has been putting off for a quarter. The responsibilities come easily, because she has been doing every one of them herself.

Then she types the salary range, reads it back once and closes the laptop. The number is fair for the job and roughly what the company spent on its last two engineers.

Plenty of HR software companies between seed and Series B land in that kitchen, needing a CMO's judgment far more than a CMO's calendar. A fractional CMO for HR tech fills that space, two or three days a week, until the company is ready for the person in the posting.

What does a fractional CMO for HR tech do?

A fractional CMO for HR tech is a senior marketing leader who works part time, usually two or three days a week, and owns the plan, the budget and the results. They set positioning for the HR buying committee, choose the channels, direct the people who execute and report to the CEO on pipeline.

The title matches the full-time version. The calendar and the exit plan are what change, since a good engagement ends with the company needing someone full time.

Two days a week, and what fills them

Fractional work runs on rhythm. The engagements that work set fixed days, a weekly leadership meeting and a short written update, so the team knows when decisions happen and nobody waits until next Thursday for an answer to a Tuesday question.

Most of the time goes to decisions and reviews, such as approving campaigns, reading the numbers and stopping what isn't working. The rest goes to coaching the people who execute and to the CEO, the board and the head of sales.

Two days a week is plenty of time to make decisions and nowhere near enough to write every email, which is the point. In an HR tech company the job also includes a few things a generalist fractional leader tends to miss.

  • Positioning that survives three reviewers. The HR leader chooses, the CFO approves the spend and IT runs a security review that can end the deal in one email.
  • A sane AI story. The Sapient Insights Group HR Systems Survey for 2026 and 2027 reports that 55% of organizations now use AI in HR, against a forecast of 44%, and 75% of AI users judge it by time saved. The message that lands is hours handed back to HR, with the model names left for the product page.
  • Shortlists built before the first call. HR buyers compare vendors on G2, on similar review sites and in AI answers, so someone senior has to decide how much effort goes there and what the company says about itself.
  • The partner channel. Benefits brokers, PEOs and HRIS integration directories send over buyers who already trust the referrer, and those relationships need executive time a junior marketer can't spend.

Which HR tech companies need a fractional CMO?

The clearest sign is a product that sells and a message that changes every quarter. Customers buy, sales can close, and yet the homepage, the pitch deck and the ads each describe a slightly different company.

The second sign is a marketing team that needs a boss. One or two capable marketers, or a couple of agencies, are doing work nobody senior is judging, and the founder reviews it at night between investor updates.

The third is a deadline. A raise, a move upmarket or a new buyer such as finance teams or mid-market HR is coming up, and the board wants a plan with a budget attached.

In each case the company needs a fractional CMO HR leaders and finance reviewers will take seriously, someone who has sold software into that committee before and can tell the founder which of her ideas to keep.

When it's the wrong hire

Fractional leadership is popular enough that it gets prescribed for problems it can't fix. Skip it in these situations.

  • Nobody will execute the plan. With no marketers, agency or freelancers behind them, you've hired someone to write a to-do list for a team that doesn't exist.
  • The product isn't finished finding its market. If customers churn because the software misses the job, more marketing just finds them faster.
  • You need daily hands. When the gap is writing, building and posting, a strong marketer helps sooner than a part-time executive.
  • You already have a good VP of marketing. They probably need budget and air cover, and a part-time boss above them reads as a vote of no confidence.
  • The CEO won't let go. A fractional CMO with no authority is a consultant with a nicer title.

And if the question is narrow, such as pricing a new tier or planning one launch, an HR software marketing consultant on a fixed project costs less than any leader on retainer.

Four ways to buy part-time leadership

"Fractional CMO" covers several very different arrangements, and two people quoting you for the same title can be selling different things. Ask which of these you're getting before you compare prices.

ModelTimeWhat you getBest stageWatch for
AdvisorA few hours a monthA sounding board for the CEO and a second opinion on plansPre-seed and seedAdvice that nobody is accountable for
Part-time CMOTwo or three days a weekAn owner for the plan, budget, team and resultsSeed to Series BA leader spread across too many clients

Fractional CMO with an execution teamLeader part time, specialists as neededPlan and execution under one contractSeed to Series B with little or no teamA team that only recommends the channels it sells

Most HR tech companies that start this search want the second or fourth row. The advisor row is cheaper, but it leaves the founder holding the plan at eleven at night again.

How much does a fractional CMO cost compared with a full-time HR tech CMO?

The Bureau of Labor Statistics doesn't track CMOs separately. Its closest category, marketing managers, had a median wage of $166,790 in May 2025, and the top tenth earned more than $293,610.

A CMO who has run HR software marketing before tends to sit toward the top of that range, and that's before equity, benefits and a recruiter's fee. A fractional leader costs a share of it, set by the days per week and whether a team comes along.

Published rates vary so widely that headline numbers are close to useless. Get written quotes on the same scope, the same days and the same deliverables, then compare those.

The bigger cost is the wrong full-time hire. Executive searches take months, a new CMO needs a quarter or two to learn the HR buyer, and when the fit is wrong you pay for the search twice and lose the year in between.

Our HR tech marketing budget guide shows where the leadership line sits next to media, tools and content.

A quarter with a part-time boss

Imagine a seed-stage company that sells scheduling software to HR teams at restaurant groups. The founder has run marketing herself, two freelancers write and design, and an ad account runs on settings nobody remembers choosing.

The fractional CMO spends the first fortnight listening. She sits in on sales calls, reads the lost deals and asks a handful of customers why they bought, and the answer turns out to be fewer no-show shifts rather than the slick mobile app on the homepage.

By the end of the quarter the site leads with no-shows, the ads speak to operations directors as well as HR, and the board deck has one marketing page the founder didn't write. The difference was a senior person with fixed days and the authority to decide.

Most good first quarters follow the same shape.

  1. Weeks one and two. Interview customers and lost deals, read the CRM and ad accounts, and sit in on sales calls.
  2. Weeks three and four. Write positioning for each reviewer on the buying committee and agree on a qualified lead definition with sales.
  3. Month two. Pick one or two channels, brief whoever executes them and fix tracking so the board report means something.
  4. Month three. Read the early results, cut what isn't working and write the plan and budget for the next two quarters.

By then ownership should be written down, so nobody has to guess who decides what on the days the fractional CMO isn't in.

How do you hand off from a fractional CMO to a full-time leader?

A fractional CMO is the only executive whose best result is being replaced, and the good ones plan for it from the first month. The time usually comes when one or two channels produce demos predictably, the team is big enough to need a manager every day and the board expects a marketing leader in every meeting.

The handoff works best when the fractional leader writes the job description, because they know which parts of the role are hard at your company. They should sit on the interview panel, overlap with the new hire for a few weeks and leave a written plan, the budget history and the reasons behind each channel decision.

Then they step back to an advisory role or out entirely. Our comparison of a fractional CMO vs a full-time CMO covers the decision in general, and our guide to the best HR tech marketing agencies helps if an agency will carry the execution afterward.

Our version of two days a week

Our team has spent years marketing B2B software, HR tech included, and Leapyn is a Certified HubSpot Solutions Partner. Our fractional CMO service pairs a senior leader with the specialists who execute, so the plan and the work sit under one contract, and senior marketers do the work every week.

When you need advice on one question rather than a leader, our marketing consulting covers it as a project. Prices are fixed and quoted in writing, and retainers start at $150 an hour on a six-month commitment with performance outs, as our pricing page shows.

FAQ

Frequently asked questions

Is a fractional CMO for HR tech worth it for a small company?

+

For most HR software companies between seed and Series B, yes, as long as someone will execute the plan. You get senior judgment on positioning, budget and channels for a share of a full-time salary, and you learn what the full-time role needs before you hire it. Without a team or freelancers behind the leader, most of that value disappears.

What is a fractional CMO?

+

A fractional CMO is a senior marketing executive who works for a company part time, usually a set number of days each week, and owns the marketing plan, budget and results. Unlike an HR tech marketing consultant, who advises on a question, a fractional leader is accountable for outcomes and manages the people or partners who do the work.

How much does a fractional CMO cost?

+

Pricing usually follows days per week, the length of the commitment and whether an execution team is included, so compare written quotes on the same scope. At Leapyn, fractional leadership is fixed and quoted in writing, and retainers start at $150 an hour on a six-month commitment with performance outs. Either way, budget well below a full-time executive package.

When is an HR tech startup ready for a full-time CMO?

+

Once one or two channels produce demos predictably, the marketing team needs a manager every day and the board expects a marketing leader in every meeting. Before that point, a full-time executive often burns two quarters on a full salary just getting to know who buys HR software. Many companies use a fractional leader first and let them write the full-time job description.

How long do fractional CMO engagements last?

+

Give it at least two quarters, because positioning and the first channel take one quarter and reading the results takes another. Many companies keep their fractional leader until a full-time hire starts, then overlap for a few weeks. An HR tech fractional CMO who is doing the job well will raise the handoff question before you do.
